Most facility managers don’t find out their commercial chiller is failing during a routine inspection. They find out on a Monday morning when something that’s been quietly degrading for months finally gives out and the building has no cooling.
That’s usually the more expensive version of the story.
A commercial chiller that’s approaching the end of its service life tends to give warnings before it stops working entirely. The problem is that those warnings can be easy to dismiss, especially when the system is still technically running and the building is still technically comfortable. Knowing what to look for is the difference between a planned replacement on your timeline and an emergency swap at the worst possible time.
How Long Is a Commercial Chiller Unit Actually Expected to Last?
The general expectation for a well-maintained commercial chiller is somewhere between 20 and 25 years. That number can come down quickly if the maintenance program hasn’t been consistent, if the system has been running at or above its rated capacity for extended periods, or if refrigerant issues have been left unaddressed over time.
Age alone doesn’t mean a chiller needs to be replaced. But a chiller that’s pushing 20 years and starting to show other signs is a system that’s worth evaluating seriously rather than continuing to patch.
Warning Signs That a Commercial Chiller Replacement May Be Needed
Sudden spike in energy costs that keep climbing without a clear explanation
A chiller that’s losing efficiency doesn’t always trip an alarm or throw an error code. What it does is work harder to hit the same setpoints it used to reach with less effort. That extra work shows up on the utility bill. If your energy costs have been trending up and the system is older, the chiller is one of the first places worth looking.
More frequent repairs and shorter intervals between them
One repair in a year is maintenance. Three repairs in a year on the same aging system is a pattern. When the cost and frequency of keeping a chiller running starts to add up, it’s worth doing the math on whether continued repairs are actually cheaper than a replacement over a three to five year horizon. They often aren’t.
Longer run times to maintain setpoints
A chiller that’s running longer than it used to in order to hit the same temperatures is a chiller that’s losing capacity. This can be caused by fouled heat exchangers, refrigerant charge issues, compressor wear or some combination of all of them. It’s a sign that the system is being asked to do more than it can comfortably deliver.
Refrigerant that’s no longer manufactured or available
Older chillers that run on R-22 or other phased-out refrigerants are in a difficult position. The refrigerant that the system needs is either no longer being produced or is becoming increasingly expensive to source. A leak in a system running on a legacy refrigerant isn’t just a repair, it’s a decision point about whether the system is worth continuing to service.
Inconsistent temperature fluctuations or comfort complaints across zones
A chiller that’s struggling to maintain capacity often shows it in the zones that are furthest from the air handlers or that carry the heaviest load. If certain areas of the building are consistently running warmer than they should be and the system can’t be balanced to fix it, the equipment itself may no longer have what it takes to serve the building.
Visible corrosion, tube damage or significant wear on major components
Some of what happens inside an aging chiller is invisible without a proper inspection. Some of it isn’t. Visible corrosion on the evaporator or condenser, refrigerant staining around fittings and connections, or mechanical noise that wasn’t there before are all signs that the system has accumulated wear that’s worth taking seriously.
When Repair Is Still the Right Call
Not every chiller that’s showing signs of age needs to be replaced right away. If the system is under 15 years old, has been maintained consistently and the repairs being recommended are isolated rather than systemic, continuing to service it may be the more sensible path.
The decision that tends to go wrong is the one that’s made reactively, after a failure, without any of the analysis that would have supported a better outcome. A proper assessment of what the system actually needs, what it would cost to keep it running for another five years and what a replacement would look like is a much better basis for that decision than the pressure of having no cooling on a hot day.
